Mistakes I've Already Paid For
This checklist is for the person who got handed the tile renovation and the purchase order, but doesn't actually set tile. Where I work, that's me. I'm the office administrator for a 40-person company, and I handle facilities and maintenance purchasing—roughly $80,000 a year across a dozen vendors. I report to both operations and finance, which is a polite way of saying I get blamed either way.
Last spring, when we retiled the office kitchen and a bathroom, my contractor kept sending me product references like 'Mapei this' and '399 that' and then waiting for me to turn them into an order. It worked out. But I made mistakes along the way, and I'd rather you skip those.
Here's the checklist I wish someone had handed me. Seven steps. Step 2 is the one everyone skips, and step 7 will save you the worst call of the project.
The 7-Step Ordering Checklist
Step 1: Confirm the substrate and the tile before you look at a bag
Concrete slab, plywood underlayment, or existing tile? Ceramic, porcelain, or natural stone? And what size tile? The answers to those three questions determine almost everything else on this list.
When I asked our contractor what we were dealing with, he said '12x24 porcelain on the floor, ceramic on the walls.' I nodded and wrote it down. In hindsight, that conversation was the most important one I had all project. Have it before the PO, not after.
Check the substrate first. Non-negotiable.
Step 2: Check the N/mm² rating—and know it's not 'compressive strength'
Here's where the terminology trap gets people. The spec that matters for flexible tile adhesive is tensile bond strength, measured in N/mm². Not compressive strength. They're two different measurements, and if you search 'flexible tile adhesive compressive strength n/mm2' you'll mostly get results from people just as confused as you were five minutes ago.
The technical basis is ISO 13007-1, the standard that classifies ceramic tile adhesives and sets the adhesion thresholds. For a C2-rated flexible adhesive, the minimum tensile adhesion is 1.0 N/mm². For a C1 product, it's 0.5 N/mm². That's the number your contractor actually cares about, and it's the one worth putting on the PO.
Everything I'd read online said 'flexible' was a marketing word and that any thin-set would do for a small office job. My experience suggests otherwise. We were installing 12x24 porcelain over a slab with in-floor heating, and the C2 flexible product was the right call. The 'they're all the same' assumption was the expensive one.
Step 3: Match the product class to the job
Once you know the rating, the Mapei tile adhesive products sort themselves well:
- Standard ceramic on a stable, dry substrate in a low-traffic area: a C1 product like Mapei Kerabond can do the job.
- Porcelain or stone on floors: C2, something like Mapei Ultraflex 2.
- Large-format porcelain, glass tile, or heated floors: C2TE, which adds slip resistance and extended open time. Mapei Keraflex Maxi or Mapei Ultralite are the usual picks.
And about that 'Mapei 399 adhesive' you'll still see on old spec sheets and in distributor shorthand: product numbers travel poorly through email chains. '399' gets used as a catch-all name for a flexible cementitious adhesive, but it's worth confirming the full product name and class rating with your distributor before you order, because the number alone doesn't tell you what you're getting. When my contractor said 'C2, Mapei', I heard 'see two' and asked what I was supposed to be seeing. Run with the exact names, not the shorthand.
Step 4: Build a system, not a single bag
Tile adhesive doesn't finish a job by itself. You also need a substrate primer (Mapei Eco Prim Grip is a common one), grout, and sealant. Mapei designs these products to work as a system, and the specs assume they're used that way.
For the buyer, this matters because of the blame game. Order adhesive from one brand, grout from another, and if the installation fails, you get the 'wrong product combination' conversation. Order a complete system from one manufacturer, and that conversation doesn't exist. The last thing you want is three products from three vendors and a contractor looking at the delivery saying 'this grout is wrong.'
Step 5: Pick the right supplier—distributor or resin store
For standard cementitious adhesives, any Mapei distributor works. But if your project involves epoxy grout or epoxy adhesive—often the case for commercial kitchens, labs, and wet areas—order from a resin store. A resin store specializes in epoxy and polyurethane systems, and in my experience the technical help is noticeably better than the general counter at a building supply shop.
For our kitchen backsplash, the person at the resin store caught that we'd need epoxy grout and walked me through coverage before I ordered. That conversation saved me a follow-up call I didn't know I'd have to make.
Also, our order was small. Six bags of adhesive and a few epoxy units. A supplier that treats a small order seriously is the one I'll call for the next project. Small doesn't mean unimportant. It means potential.
Step 6: Calculate coverage, then add 10 percent
The technical data sheet on Mapei's site lists coverage per bag. That number depends on the notched trowel size, so don't pull it from memory—check the sheet. Compare it to your square footage, account for waste, and add margin.
Ordering exactly the calculated amount is how you end up at a supply house on Saturday morning with a half-finished floor. I've been that person. One or two extra bags is cheap insurance.
Step 7: Verify the technical data sheet before you finalize the PO
This is the step everyone skips, including me the first time. Same product name, different versions of the spec sheet floating around on reseller sites.
The most frustrating part: after the third time I found conflicting data sheets for the same adhesive, I was ready to hand the purchasing back to the contractor and walk away. What finally helped was one rule. Only use the current data sheet from Mapei's own site, and check that the class rating on it matches what your installer expects.
I've caught two wrong-spec orders this way, and I'm the office manager reading PDFs. You don't need to be a tile expert to do this. You just need the rule.
Mistakes I've Already Paid For
Buying before the substrate is confirmed. In my first renovation project, I made the classic spec error: approved the adhesive order before anyone confirmed whether the floor was over plywood or slab. Fixing it cost about $600 out of the facilities budget. (Should mention: it was my own assumption, not the contractor's, that caused it—I just wanted to get the order placed.)
Treating 'flexible' as a single thing. Mapei makes multiple flexible products at different classes. 'Flexible' isn't a spec; C1 and C2 are. If a quote just says 'flexible tile adhesive' with no class rating, ask for the rating before you pay. It'll probably match what you need, but make it explicit.
Ignoring open time in summer. Open time is how long the adhesive stays workable after it's troweled on. On a hot day, it's shorter. Big-format tile already tests your patience; add fast-skinning adhesive and you get a jobsite argument. Check the open time on the data sheet.
Paying extra for a Teflon-coated mixing paddle and still getting the water ratio wrong. What is Teflon coating? It's the non-stick PTFE coating, the same stuff as frying pans. On a mixing paddle, it makes cleanup easier because adhesive doesn't stick to it. It doesn't fix the consistency. The correct water ratio is printed on the bag. That's a sentence I never thought I'd write, but read the bag.
Ordering adhesive before primer. A bag of adhesive is not a system. If the substrate needs priming and you skipped it, the adhesive can fail on a technicality. Add the primer to the same PO so it doesn't get forgotten.
Letting a supplier make you feel small about a small order. I've had distributors answer a $500 order like they were doing us a favor. They don't get the next order. The good ones treat six bags like they'd treat six pallets, and they've earned the calls I send their way. If you're ordering for a small project, don't apologize for it. Pay a fair price, ask for the data sheet, move on.
That's the list. Seven steps, and one of them will probably save you the same call it saved me. The good news is that ordering Mapei adhesive isn't hard once you know the class, the N/mm² number, and the rule about buying the whole system. Everything else is just paperwork—which, for me, is the easy part.
